Agentic AI Is Ready for Business. Is Your Data Architecture Prepared for Agentic AI?

The agent didn’t fail for lack of intelligence. It failed because the data it required was situated behind multiple clouds and legacy systems, and a compliance boundary in a regional edge system that no one was willing to bother with.

This is the true blockage that stops most companies from turning AI aspirations into practical business outcomes. While Agentic AI systems can reason, plan, and take action, and refine work execution, they cannot produce business-grade results when data and context, workloads, and governance are distributed across the public cloud, on-premises data centers, SaaS services, and edge environments.

Gartner’s forecast says that, by 2028, 33% of enterprise software applications will incorporate agentic AI (up from below 1% in 2024), with a predicted impact of over $450 billion on the enterprise software market.[1].  The focus is no longer on whether agentic AI is valuable, but on whether the architecture is ready.

The AI Bottleneck Shifted from Models to Data Gravity

For a long time, the primary issues in AI were around model selection, accuracy, and requisite compute capacity. While all of these remain relevant, agentic AI brings to the fore a much deeper enterprise issue: data gravity.

There’s not enough data, or it’s not all in the same place, as customer data might be in a CRM, manufacturing data could come from an edge device, or finance data could be in a private data center. Health, banking, or public sector data might have data residency restrictions due to its sensitivity. Legacy systems might have the most valuable context for data.

Centralizing data slows the improvements a company can achieve, raises the cost of doing business, and makes it less able to deal with changing conditions.

AI should be brought closer to the data. What companies need are distributed AI systems that allow data processing, model contracting, and orchestration to be wherever it is most appropriate: in the cloud, on-premises, or at the edge.

With the workload, AI governance must travel.

Given the workload, AI must operate under certain constraints, such as which systems it should not access, what it can decide to do without external help, what actions it should be able to take, and when it needs to ask a human for approval to perform a function.

This needs regular management of things like identity, access, audibility control, data lineage, privacy, security, explainability, and rules execution. In the absence of these, the use of agentic AI will lead to several risks, such as illicit access, variable outputs, low traceability, and risk of regulatory non-compliance.

However, with the proper governance framework in place, enterprises can accelerate their business activities because governance is purposeful and embedded in the enterprise architecture.

Performance Depends on Intelligent Workload Placement

Agentic AI performs best when the workload is allocated intelligently. It is not enough to throw more GPUs at the problem, nor to scale cloud instances. Performance depends on the placement of the workload, the speed at which the context can be accessed, the security of the context, and the efficiency of the task.

An agent used to maintain quality on the factory floor may require edge inference to maintain the agility to respond to changes within the factory. An agent in the finance sector may need to remain in a controlled, secure environment because the information is sensitive. An agent used to maintain customer satisfaction may leverage cloud resources with strict controls on the data used.

This need for intelligently placed workloads is why AI architects place workloads based on data sensitivity, how critical the work is to the business, cost, latency, and data availability. The edge in agentic AI will belong to the enterprise that is best able to integrate models, data, applications, enterprise systems, and the cloud.

What To Do Next

If you want to get the most benefit from agentic AI, now is the best time to build the foundational capabilities. Here is how to get started:

Review how ready you are for AI. How does your data architecture perform in hybrid environments? Cloud? On-prem? Edge? Where does data gravity impede your AI agents, and where do you have unaddressed governance risks?

Identify the use case for which the benefit will be greatest. It could be one of automated quality control on the factory floor, enhanced customer satisfaction, financial control, and more. Pick the most urgent use case that you predict will offer the biggest return on investment.
